Crossborder

Market Entry & Localization

We help companies cross borders by supporting Japanese brands expanding abroad and global brands entering Japan. We connect global ambition with cultural fluency.

For whom

Who we're built for

CMO

You have the mandate. We extend the operation.

When you need a partner who can move between strategy and execution without losing momentum.

Founder

Your brand is your company.

We work alongside founders who see brand as infrastructure.

CXO

The problem crosses functions.

When brand touches product, people, technology and operations, we hold the system together.

The world is a book, and those who do not travel read only one page.

Tactics

The capabilities we deploy

Every engagement draws on a connected set of deliverables, selected for where your brand is and where it needs to go.

Localization Systems

Structures that let one brand run in several languages and markets without a translator making brand decisions. Covers terminology, tone rules, and what must never change.

Cultural Alignment Strategy

An assessment of where your brand's assumptions do not travel, and what to change so it reads as intentional rather than imported.

Messaging Adaptation

Rebuilding the core message for a new market's expectations. Not translation — the argument itself gets reworked for a different audience.

Go-to-Market Strategy

The sequence for entering a market: which segment first, through which channel, with what proof. Built so the first year has a testable plan behind it.

Competitive Analysis

A read of who already owns the positions you want in the target market, and where the genuine gaps are.

Opportunity Discovery

Research into where demand exists that your current offer could serve. Used before committing to a market, not after.

Governance Alignment Frameworks

Agreements on who decides what across headquarters and local teams, so market adaptation does not turn into brand drift.

Why now

What changes

01 — Challenge

Most international brands arrive in Japan with messaging built for another market. Direct translation loses meaning. Cultural assumptions land differently. The opportunity is real, but the gap between what the brand says and what Japanese audiences hear is wide.

02 — Transformation

Crossborder is the process of closing that gap. We adapt your brand strategy, your communication, and your creative output so they resonate in this market on their own terms.

03 — Result

A brand that reads as intentional in Japan. One that earns attention from the right audiences and builds the relationships that open the market.

How we work

Our approach

01

Market Analysis

We map the Japanese competitive landscape and identify where your brand has the strongest position to enter from.

02

Cultural Adaptation

We adapt your messaging, visual language, and positioning for Japanese cultural expectations. Strategic work first, creative work second.

03

Activation

We produce the assets that take your adapted brand into the market: website, campaign materials, PR strategy, and partner communications.

Client

You enter Japan with a clear market position and communication that your Japanese team, partners, and customers can all work from.

Audience

Japanese consumers and partners receive communication that feels considered for them, which builds trust faster than adaptation done as an afterthought.

Long-term

A Japan market presence that compounds. Every campaign, every product launch, every PR moment builds on a foundation made for this market.

Brand

Luxembourg Pavilion, Expo 2025 — Cross-border communication

Before

Luxembourg's pavilion at Expo 2025 carried a strong story: innovation, openness, forward-looking progress. In Europe, it worked. In Japan, visitors were polite and unmoved. Nothing about the message was wrong. Japan responds to a different rhythm, tone, and pacing than a European audience does, and the story had not adjusted for it yet.

After

The localized content became the fastest-performing material on the Pavilion's channels. One reel went from roughly 8,600 to more than 27,000 plays in 14 hours. Organic Japanese search queries for the Pavilion rose 20 to 58%, and over 80% of website traffic started coming from Japan. The story never changed. How it arrived did, and that made the difference.
